Global – October 12, 2026 -- Unclear boundaries between customer success (CS) and sales were the most common answer, given by 24% of respondents, when CSMs named their biggest challenge in commercial conversations in the annual CSM Confidential Report.
Teams define the same four lifecycle moments differently
CS and sales often share goals and report on the same accounts, yet they define expansion-ready, renewal risk, ownership and commercial opportunity in different ways. As CS has taken on a larger commercial role, responsibilities have expanded without a common framework. Handoffs slow down, opportunities stall and the customer experience becomes inconsistent.
Five dictionary entries target the gaps
ChurnZero proposes a shared revenue dictionary built on five terms:
- Expansion-ready account: sustained product value, a need for more seats or features, positive feedback and a confirmed commercial window. CS often judges readiness by usage depth and stakeholder engagement, while sales waits for a budget cycle to end or clear buying intent.
- Expansion trigger: a predefined event or customer behavior, or a combination, that both teams accept as the cue to begin outreach. CS may act on rising usage, while sales waits for an explicit customer request.
- Renewal-risk account: one that meets defined criteria such as declining usage, negative sentiment or executive or sponsor turnover. Sales may not see the issue until it affects forecasting.
- Ownership trigger: a documented event that transfers responsibility for a post-sale revenue opportunity between teams, replacing case-by-case negotiation.
- Rules of engagement: a documented framework covering who identifies, qualifies, owns and closes opportunities, when responsibility changes, what context is passed on and how credit is assigned.
Handoffs must keep the customer from repeating themselves
A documented RACI framework settles ownership, but the handoff itself still matters. Sales needs enough context to pick up the conversation so the customer does not repeat information and the opportunity stays intact.
ChurnZero ties its AI agents to the shared definitions
ChurnZero says its AI agents let CS and sales see the same expansion opening and renewal risk at the same moment, with account context attached. Outreach goes out once, from the owner of the account.
